Project Overview
Cougar is a Pakistani fashion retailer with a wide catalog spanning men's, women's, and kids' apparel plus accessories. Their previous Shopify theme couldn't keep up—slow page loads, limited design flexibility, and a checkout experience that felt disconnected from the brand.
I rebuilt their storefront using a headless architecture. Shopify remains the backbone for inventory, orders, and checkout, but the entire frontend is a custom build optimized for speed. The result is a store that loads instantly, handles high-traffic sale events without breaking a sweat, and finally looks as premium as the brand itself.

Challenges & Solutions
Fashion retail means constant promotional cycles. End of season sales, new collection drops, winter campaigns—the frontend needed to handle frequent visual updates without requiring developer intervention every time.
I built a flexible banner and section system that pulls from Shopify metafields. The marketing team can update hero images, sale messaging, and featured collections directly from Shopify admin. The frontend reflects changes instantly without redeployment.
The other challenge was speed during sale events. Traditional Shopify themes buckle under traffic spikes. With the headless setup on Vercel's edge network, pages are cached globally and served instantly regardless of traffic volume.
Results
Page load times dropped from 3-4 seconds to under 1 second. The 50% off End of Season Sale ran smoothly with no performance degradation during peak hours. Mobile conversion improved significantly thanks to the faster, app-like experience.
The headless architecture also future-proofs the store—adding new features, integrating third-party tools, or scaling for growth no longer means fighting against theme limitations.
